Building an AI Strategy That Survives the Board Meeting

A board needs four things: a business thesis (where the value is), a portfolio (what we will actually work on), a risk picture (what can go wrong and how we would know), and a financial case (what we spend, what we get, when). The language is P&L, risk, and optionality.
A technical team, left to its own devices, pitches a platform. Feature store here, model registry there, a unified MLOps layer, some foundation-model investments. Every component is correct. None of it is what the board can approve. The board does not fund platforms, it funds outcomes, and platforms are the bill of materials behind an outcome. The strategy has to translate every platform component into the outcome it unlocks — "the feature store enables the fraud model in Q3, the credit model in Q4, and the marketing uplift model in Q1 next year" — or the platform line gets cut first when cash gets tight.

A living inventory of candidate use cases, scored on business impact and feasibility, annotated with a business owner, a rough budget, and a target quarter. The portfolio is not the roadmap — the roadmap is the committed subset. The portfolio is what is on the table, what is in discovery, what was considered and de-scoped. A well-run portfolio gets reviewed quarterly and replans the roadmap from the new state of the world.
3. The data readiness assessment
An honest, named scorecard of data readiness across the use cases in the portfolio. Does the data exist? Is it accessible? Is it clean enough? Is the lineage auditable? Most AI strategies are written as if data readiness is uniform. It almost never is. 4. The operating model
A short description of how AI work gets done: team structure, intake, prioritization cadence, delivery lifecycle, governance checkpoints, build-versus-buy philosophy, and handoff to the business owner post-launch. The operating model is where most strategies are silently incomplete. It is also where most of the year-two cost either scales gracefully or explodes.
5. The metrics and ROI model
A structured financial model per use case. Baseline, target, timeline, assumptions, sensitivity. Owned jointly by the sponsor and the CFO, refreshed at least quarterly. The discipline is to resist the temptation to pack more into the first six months. If the team does not have a running production model by day 180, the strategy is in trouble and a replan is better than a heroics sprint. How do you govern AI without killing velocity?
Every AI strategy eventually gets a governance section, and every one of them risks becoming the bureaucracy that kills the program. The fix is to tier governance by model risk and write the tiering into the charter before the first use case ships.
